Let’s be real: transitioning into an agency model isn’t just about systems—it’s a mindset shift. It’s stepping out of “I’m just the help” energy and into your CEO bag. Here’s how I did it—and how you can too.


Step 1: Don’t Ghost Your Clients—Reposition Yourself

Too many service providers think starting an agency means cutting ties with their current clients. Wrong. One of the smartest things I did was simply send an email explaining my pivot: I was no longer offering general VA or OBM services—I was now solely focused on podcast production.

Here’s the key: I left the door open. I gave my clients the chance to move forward with me in my new business model. Most of them said yes. Why? Because they trusted me. They already knew my work. This allowed me to keep my income while restructuring my services.

Pro tip: Your clients can grow with you if you give them the opportunity.


Step 2: Choose Your Niche Like a CEO, Not a Freelancer

Every agency needs a niche. Not 12 offers. Not everything you can do. You need 1-3 services that you do really well, are in demand, and can be taught to others.

Here’s how to decide:

  • What do I love doing? (Zone of Genius)
  • What do people compliment me on the most?
  • What can be systemized and taught to others?
  • What does the market still need and search for?

Step 3: Do the Mindset Work (Even If You Hate It)

I used to roll my eyes at mindset work. Give me a strategy, please. But what I didn’t realize was that fear was running the show. I wasn’t growing because I was scared—of failure, of losing income, of not being enough.

Enter: the fear inventory. This exercise helped me unpack the real reason I was hesitant to grow—financial insecurity rooted in childhood trauma. Once I understood that, I was able to separate my emotional fears from my business decisions.

Mindset shifts you’ll need:

  • From “I need this client” to “I choose to work with this client”
  • From “I’m the help” to “I’m the strategic leader”
  • From “I must say yes to survive” to “I create a business that works for me”

You can’t skip this step and hope strategy will carry you. Mindset is what lets the strategy work.


Step 4: Build a Scalable Offer (And Keep It Simple)

Agencies aren’t built on chaos. They’re built on repeatable processes. You don’t need 10 services—you need 1-3 offers that are:

  • Profitable
  • Easy to delegate
  • Deliverable with consistency

Avoid the trap of creating a marketing agency overnight. Focus on what you already do well and what clients already pay you for. Then build a backend (SOPs, team training, workflows) to deliver it at scale.


Step 5: Lead Like a Servant CEO

Just because you’re the boss now doesn’t mean you lose your servant heart. You can lead with empathy and still have boundaries. You can support your team and still make smart financial decisions. Being a servant leader means growing with your team, not just on their backs.

As you scale, your leadership style will evolve. Keep your humanity and your humility—it’ll make you a better CEO.

You don’t have to fire everyone and start over. You don’t need a fancy sales page or a $10k offer. You just need to:

  • Start with what you already know
  • Let your clients come with you
  • Pick a niche that makes sense for your life and your goals
  • Work through the fears that keep you stuck
  • Build something that can run without you doing every little thing
